IS YOURS TO GROW.
DINE-IN AND PICKUP.
01 · The situation

About ~40% of sales run through marketplaces that keep the customer. We walked the Alhambra store and mapped every channel. None of them leaves you with a guest you own. This plan builds a guest list the store owns, then uses it to grow repeat visits, in 90 days.

Marketplace demand is rented: the platform owns the guest and takes a cut. Every order moved to direct pickup or dine-in saves that commission and puts the customer on your list.

The marketplaces keep the guest, so nothing flows from them into the list. That bucket is one to shrink, not a data source.
05 · The Free Coke loop
"Join the bb.q Alhambra newsletter, get a free Coke." Redeemed with one button in Toast.
1ScanPrinted sign at every register and table. Cashier says one line.
2JoinLanding page asks name, phone, email + consent. Ten seconds. The store's own list, separate from the bb.q app.
3Free CokeCoupon texts instantly (COKE-4D7K, today only). Cashier taps a "Newsletter Coke −$2.99" button. Every tap is a logged redemption.
4Thank-you text2-3 hours later: "Thanks for coming in today. How was everything?" Two buttons: Great / Not great.
5Review askGreat goes to the Google review link first, Yelp second. Not great goes straight to the owner, not the internet.

Why the review ask is separate from the Coke: Yelp and Google ban incentivised reviews, and the FTC's 2024 rule adds real exposure. So the drink pays for the opt-in; the review ask goes out later, with no reward attached.
